    How We Architected Our Own Outbound Stack — Domains, Warming, and the Funnel Math

    This is the outbound system we run for ourselves — not a client case study. Full disclosure rights, real settings, and the failure that forced us to rewrite the ramp rules.

    Sending stack, not a single inbox

    Primary brand domain apexium.us never sends cold. Outreach runs on 6 secondary domains × 3 mailboxes = 18 inboxes, capped at 32 cold sends/mailbox/day (~480 cluster daily at steady state).

    Google, Yahoo, and Microsoft treat 5,000+/day as bulk: SPF + DKIM + DMARC (min p=none), From: alignment, spam complaints under 0.3% (we target <0.1%). We run p=quarantine on every sending domain.

    When a pause fires, Outreach sequences freeze for that domain cluster, warm traffic continues, and an agent opens a PipeFlow incident. We do not “send through” a yellow Postmaster day — that is how we burned goapexium.com in week three.

    Avg reply ~3.4% · avg booked ~1.1% of sends. Our positive reply 2.7% sits in the “good” band without claiming top-decile vanity numbers.

    Open rates are directional (Apple MPP). The numbers we manage the system on: delivery 97.6%, reply 4.3%, positive reply 2.7%, booked 1.16% of sends, spam complaints 0.06%.

    07 · What failed first

    Incident

    We jumped from 8 → 35 cold sends/mailbox in four days after a “healthy” warm score. Spam complaints hit 0.28% in 72 hours. Gmail began soft-throttling the whole domain cluster sharing the same SPF include pattern.

    Fix locked in

    Retired goapexium.com for 21 days, split SPF includes per provider, capped cold at +5/week, and required dual-signal green (Postmaster spam < 0.1% AND seed inbox ≥ 85%) before any ramp step.
